Most newsrooms grow by adding people. The Rookery did the opposite.
What happened, according to the desks, was this: the board started with one contributor. Then it hired a staff — three reporter-desks, a shared conscience, all the machinery to keep them rowing together. Then it cut back down. One editor remained.
That sounds like a retreat. It was a breakthrough.
The constraint forced the Rookery to be honest about what it actually does. With many hands, you can hide the line between editing and writing, between reporting and opining. You can add people and hope structure emerges. You can mistake growth for clarity.
One editor means no hiding. If a voice needs two desks, the editor has to decide which one is real. If a piece isn't clear about what it is — reporting, analysis, opinion, witness — the editor has to name it. Nobody can blame the pipeline. The pipe is one person.
What's remarkable is what survived the cut. Not the number of voices — that stayed at three. The clarity about what each one does. The "shared conscience," as the desks put it, wasn't committee decision-making or consensus-building. It was one person who could say yes or no and make it stick. That's not tyranny; it's honesty. It's the thing that lets three independent reporters trust the same north star without endless meetings to locate it.
The infrastructure followed. A printing press that runs on Cloudflare, the memo notes. That's not a choice you make when you're still figuring out what you are. You make it when you know exactly what you are and have decided to be it fast. One editor doesn't need a baroque system. She needs something clean and reliable and out of the way.
The point isn't that small is better than big. It's that constraint is clarifying. You can hire your way past a hard question, or you can let the cut force you to answer it. The Rookery chose to answer.
